The steps in the video
The figures shown come from a fictitious example.
- The project on one pageFour tools in one Excel workbook: the project sheet, the decision log, the portfolio status and the go or no-go.
- The project sheet: five boxesAt launch, you fill in five boxes. If the project does not fit on one page, it is not ready to start.
- An objective with a numberThe objective fits in one sentence, with a number. The check makes sure there is one.
- Contingency, and a date that can slipThe budget has its own contingency line. The date says what happens if it slips by a month.
- One owner, three risksOne name for the owner. Three risks, each with its response.
- Reviewed by the one who pays and the one who deliversBoth review the sheet. If they disagree on a box, that is the time to talk about it.
- The decision logOne line per decision: what is decided, who decides, by when, and above all why.
- Overdue, review dueThe workbook flags overdue decisions and those that need looking at again.
- Portfolio status: your thresholdsEvery week, one line per project. You set the point at which a gap turns amber, then red.
- Green, amber or redA project’s status is that of its worst criterion, and the “Why” column says which one.
- Go or no-go: 48 hours beforeThe decision is made at the latest two days before cutover.
- Five questions: yes, no or unclearAn unclear answer counts as a no.
- A single no: postponeIn the fictitious example, question 3 stays unclear: the date is postponed and customers are told.
